- Audit your recurring meeting series. Which ones have the lowest human engagement? Those are the ones to pilot for AI-primary attendance.
- Redefine attendance norms explicitly. This is a cultural change, not just a tool change. Make it deliberate.
- Track outcomes, not presence. Build your evaluation framework before you start, so the data speaks for itself.
The final thing I will say: we did not design this system. We built the pieces and the system emerged. In retrospect, it was the only logical endpoint. Once you stop treating human presence as inherently valuable and start treating outcomes as valuable, the math on AI agents in meetings is not complicated.
